    Stolen from the internet:

    "I blast it at 100 psi using 70-80 grit glass media, etch in whink rust stain remover (hydrofluoric acid), then coat in oil, wiping the excess. Results in a very dark finish, but not quite black."

    I don't really have a sandblaster and not sure about oiling something you need to grip though. I like the idea of flame making it more interesting than one solid color.

    The pattern would need to be spared or re-traced after to stand out?

    Considering there are only 1-2 quantities of each style the time stamp thing can't really work. On 2/15 order day, I had many emails arrive at midnight, but it was under my 30 qty max, so it worked. With these, I'll just have to figure it out as I go along.

    To avoid this in the future, I'll probably just not announce anything, as we can clearly see here it just overcomplicates things for no reason. To do that I will have to ignore or side-step a lot of inquiries.

    How about a simple lottery. Give interested parties 24h to enter each category, pick winners at random. That’s really the only other option than FIFO or a bidding war. Random number generators are easy to find.

    And if you want to get extra fancy, you could go next level:

    1. You define the window for entry rules on submissions and use a form to collect entrants for each category.
    2. You assign unique but un-guessable identifiers to each entry. GUID, random number, etc
    3. You publish the anonymized data somewhere public
    4. You provide entrants with their individual unique identifier in private
    5. A third party performs multiple rounds of lotteries and publishes results. Statistical analysis can be run on results to confirm fairness.
    6. A fourth party runs a second lottery of round numbers from the first lottery to determine the actual winners.
    7. Unblind the data to confirm who won.
    8. Entrants confirm their unblinded data matches the identifier you sent prior to running the lottery.
    That may be overkill but it’s not actually that much work even with big numbers of entrants. The only thing it doesn’t prevent is collusion between yourself and the other parties.

    I’d be happy to build a special lottery if you wanted a weighted one. For example, the Western States 100 lottery gives an exponentially increasing number of tickets for each year an entrant has applied but not been selected. Assuming you do 1-1 for weighting there are many online free tools to perform each lottery and I assume they can handle lotteries with 2 or more winners. If not, the custom lottery could simply sort the entrants by category instead of picking N of them.

    This approach also allows the form to capture shipping information ahead of time. You can reject entries without a valid shipping address.

    Give 5 days to pay or iterate to the next winner / re-run the lottery.

    You would need a rule on allowing vs preventing someone from winning multiple categories which could be done if you use the same unique identifier for both as each draw can be sequential with prior winners in that round removed from eligibility.

    Ha, yeah that is wayyy more involved than I need or want it to be. I am impressed though, that is serious.

    My first step is always to brace myself for the tire kickers that aim to compromise my emotional state to win the spot, or to butter me up for an unreasonably complex custom feature request (for free of course, because I'm finished for the year and obviously have nothing better to do). When I stand firm on my ground, then comes the derision and character assassination ... and usually after a pint of Ben & Jerry's later that evening I am recovered.

    There is definitely going to be a large element of "path of least resistance" so I can maintain a modicum of sanity.

    Yeah, I get it, I was trying mostly to offload some of the headache from you by farming out the pieces which can be farmed out.

    I use google forms for all my stuff, and PirateShip to sent and print labels. It's streamlined enough that I can get a box out the door in 60s. Each form is super similar to the others and can individually allow responses so you can open/close submissions. Highly recommended on that part, very minimal effort, private, easy. One picker for the type of knob requested, one for TW user, one for shipping address.

    The mechanics of the lottery itself, while rather straightforward, should not be underestimated. I worked for Active.com (now The Active Network) for a few years so I know what a cluster these things can be (races were in high demand when I worked there and the lottery part was still fairly rare). The part where others are involved as 3rd or 4th parties ensure your ability to deflect blame without needing the ice cream (I'm a Haagen Daz PB&C guy myself.)
