As I read somewhere on this massive forum before: “No ones vehicle ever blew up due to excessive maintenance.” lol I took it to heart.

edit: Toyota dealer told me to change the diffs every 80,000kms (50,000 miles) and my buddy has access to Toyota manufacturers actual website and logged in to check. Turns out it was recommended to change the diffs at 24,000kms (15,000miles) by Toyota themselves. First time I pulled the front diff plug at 16,000 miles it was a shiny metallic black goo that came out. I don’t trust dealers now, and because the front diff takes such little oil I change it every 2nd oil change without issues. As I get older I’m paranoid everyone’s out to just do a bad job on everything.

Yes I did, my jobs driving alllllll across Canada. Manitoba one day, then British Columbia, then Saskatchewan 6 days later, up to northern Alberta, etc. but I’ll be done that part of my life soon (not conducive to marriage tranquility) so my ol blue bitsy will be a garage queen. Sitting in her climate controlled lair waiting for the odd day I take her out to do a mountain trail, or pickup lumber.

that will do it! Great truck for that amount of driving! I’d say certainly send an oil sample out then as that baby should get a nice look over seeing as it’s done it’s job for you and then you know either way.

You are confused. See your service schedule booklet. There are 2 maintenance schedules -normal and special operating conditions.
Diffs oil are due at 15K under Special Ops.
    There is no conspiracy here.

The front diff was dark and shiny the first time you drained it because that was the breaking in period. I doubt it still comes out that dirty if you're doing it every other oil change. The rear diff does a bit more work so that stuff will show more wear over time.

I've had my truck for almost 10 years and I've only drained the front diff twice, now it's clean every time I check it

    Holy over maintenance.

Not that it's a good thing but our fleet 2.7 trucks(same drivetrain) all have over 300k on the original fluids. No failures.

Toyota ATF interval even for heavy duty operating conditions is 60k to 100k

Changing it at 25 does nothing to help you

    Completely normal.

That "black stuff", Is likely crankcase (combustion) gas deposits.
They settle on the "dry" portion of dip stick.
Next time you check the oil, only wipe the dipstick on the "dry" part of the dipstick.
I bet you see those black stains.

I have no opinion on the fluid changes.
Sooner is better than later. Your money, your time, your truck. Do as you please.

The black stain on the paper towel is normal. Seen this on every car/truck for the past 50 years. It’s normal. Only comment on the other fluids is too soon, waste of time and money. Relax.
