The rear speakers in my 4 door can't even be heard unless I turn off the front ones completely and turn the volume nearly full. I've had them turned completely off for 3 years. Does this sound normal compared to yours?

    What speakers LOL...

Apparently Toyota spent all of $1.99 on the audio systems in these things -
Lucky for me I couldn't give a rats-azz for one there isn't anything worth listening to and I'd rather get
lost in my thoughts and concentrate on the idiot drivers out there.

Maybe check the fade setting on your stereo and make sure it’s not biased
    to the front speakers

This seems to be normal for Tacomas. Here is another thread on the topic.

Normal the rear speakers on these trucks are non existent. I just replaced the front door speakers dash tweeters and added a subwoofer to the rear . Sounds great to me .

I replaced my rears with some 3way infinity, made a huge difference and only cost 60 bucks!

Sorry but this not true . I did this on my last Tacoma and it made a slight difference . Problem is on the stock head units it doesn’t supply enough power to push them .

My 2021 Sport sounds ok to me. I have the balance in the center of the adjustments. I don't care for the rear as no one else sits there but my dog lol

Thanks for the responses. I guess mine is normal then. I used to sell auto stereo in the 80's so I do wish the Tacoma was better. The JBL system wasn't available in the Sport version or I would have gladly upgraded. Toyota missed the ball on this one considering the mark-ups they would have enjoyed. Stereo upgrades should be available on all models.

A kicker key 200.1 fixed this issue for me, I swapped out all the speakers for Morel, and then set the gain for the fronts around 9, and the rears at 11 on the Kicker amp.

... and thanks to those of you that posted links to other conversations. I've read them all and watched the videos. I was quoted well over $1000 to upgrade the sound by a local stereo store but their installers had never done a Tacoma and I didn't want mine to be their first. I'll do it myself. I drove my last van for 12 years and hated the sound and so far I've driven this truck for over 3 years now and still haven't fixed it yet. Eventually you don't bother because it's not worth the expense on an ageing vehicle so I've got to bite the bullet and get this done!

    LS1 swap with nitros.
Good call on the diy route.
I replaced front speakers, tweeters, rear speakers, added a sub and box, and amp with LOC. kept my stock HU and it was around 1,000 in 2017 $$$… so maybe 2-3k now.

Bilsteins 5100s on the top setting, 4runner Gray TRD Pro Sema wheels, 285/70/17 Toyo AT3s, Sumo Bump stops, TRD exhaust, ECGS Clamshell bushing, 1/4 shim for the lean and one inch rear block, OEM Pro grill and garnish OEM TRD Skid plate, TRD CAI, Demon Brackets, Rigid Industries Pro fog lights, OEM Trail Rails sidebars, Diode Dynamics LED SL1 high and low beam lights, OEM Roof racks, Clazzio leather heated seats, Remote Start, TRD Pro shift knob, tinted windows, Rockford Fosgate 4 channel amp for the headunit and sub and amp combo, OEM Puddle lights, OEM tailgate lock, OEM bed mat, LED interior lights, OEM blackout kit for letters, JLT catch can, upgraded 27F toyota True Start battery, Vleds led tail light kit with Pro tail lights, OEM Rave4 side mirrors with convex spotters, just to name a few mods.
I added a Rockford amp to the factory head unit, a Rockford amp/sub box combo that went in behind the rear pass side seat. Looks factory installed as if it was made to fit in the storage box, then added a set of Rockford 2 way dash speakers instead of the Kicker tweeters. Hard to believe I got a nice hard hitting, super crisp, louder and clean sounding system for under a grand. The fit and finish is excellent for the sub, no wires exposed, the head unit amp fit behind the dash, then added some dyno mat to the doors and now super happy. When I want more, I will do new door speakers and upgrade the rear door speakers to the same size as the front but don't crap on these factory speakers just yet until you put some power to them as they actually sound really good when amped up!
